Your Ads Get Clicks but No Customers: An Owner’s Diagnostic

The money leaves, the click counter climbs, and the phone stays silent. The good news: there are only six places the leak can be, they’re checkable in order, and most of them are fixable in days — not months. Here’s the diagnostic to run before you spend another dollar.

Last updated · 12 January 2026 ≈ 9 min read For owners whose ad spend isn’t producing enquiries

Clicks without customers is the most common — and most fixable — paid ads failure. It feels like the channel doesn’t work; in reality, something specific between the click and the enquiry is broken, and the breaks happen in a predictable order.

Below is the diagnostic in checking order: tracking, then traffic quality, then the landing page, then the offer, then friction, then follow-up. Each step has a concrete test you can run yourself this week. (And if you haven’t yet validated that ads math can work for your business at all, run the budget arithmetic first.)

It’s the same sequence Fredeveloper’s team runs in a paid account review — because guessing at fixes while spend continues is the most expensive way to debug.

FirstLeak 0: Are You Sure Nothing’s Converting?

Before any fixing: confirm the problem is real. Broken or missing conversion tracking makes a working campaign look dead — calls that aren’t tracked, forms that don’t fire a conversion event, enquiries arriving by phone while you watch a form-only dashboard. Cross-check the period’s actual enquiries (calls, emails, walk-ins, “how did you hear about us”) against what the ads account reports.

The 10-minute test

Click your own ad (once — it costs you one click), submit a test enquiry, and watch whether it appears in the ads account as a conversion within a day. If it doesn’t, you have a tracking problem, not a marketing problem — and every other number you’ve been looking at is fiction.

Illustrative funnel. Each layer is a separate, individually fixable leak — and a fix at the top multiplies everything below it.

Leak 1 · Wrong traffic: the keywords attract the wrong intent

Open the search terms report (the actual phrases people typed). If you’re a paid service appearing for “free”, “DIY”, “jobs”, “how to”, or another city — you’re paying for people who were never going to buy. Fix: negative keywords, tighter match types, location settings. Often the single fastest ROI fix in the account.

Leak 2 · Broken scent: the page doesn’t match the ad

Someone clicks an ad for “emergency hot water repair” and lands on your generic homepage. The promise broke; they bounce in seconds. Every ad group needs a landing page that repeats the ad’s promise in its headline, above the fold.

Leak 3 · Weak offer: the page matches but doesn’t persuade

Visitors read and leave because nothing differentiates you: no proof, no reviews, no concrete reason to choose you over the other four tabs they have open. This is a conversion problem ads can’t outspend.

Leak 4 · Friction: acting is harder than leaving

A 9-field form, no visible phone number, slow mobile load, the button below three screens of scroll. Each point of friction sheds ready-to-buy visitors. Benchmark: a decent service landing page converts 3–8% of paid clicks; under 1–2% almost always means leaks 2–4.

Leak 5 · Follow-up: enquiries arrive and go cold

The leak nobody audits: enquiries answered next day (or never). Speed-to-contact massively affects close rates — minutes matter. An instant auto-reply plus a fast human follow-up can rescue more revenue than any bidding change.

What not to do

Don’t raise the budget to “push through” a conversion problem — it buys the same leaks at larger scale. And don’t rebuild the whole website before checking leaks 0–1; many “website problems” turn out to be tracking or keyword problems wearing a disguise.

How We WorkHow Fredeveloper Runs This Diagnostic

Our ads account review walks exactly this order: verify tracking, audit search terms, score ad-to-page match, then test the page’s offer and friction against benchmarks. You get the leak list ranked by payback, whether or not you hire us to fix it. The review is free — worst case, you leave knowing precisely where your clicks have been dying.

FAQFrequently Asked Questions

What’s a normal conversion rate for paid traffic?

For service businesses with a decent dedicated landing page, roughly 3–8% of clicks becoming enquiries is healthy; e-commerce purchase rates run lower, often 1–3%. Under 1% almost always indicates a leak, not a hopeless market.

How many clicks before I conclude something’s broken?

A few hundred clicks with zero conversions is a clear signal — don’t wait thousands. At 200+ clicks and nothing, run leak 0 (tracking) and leak 1 (search terms) immediately.

My agency says the campaign needs more time. True?

Time helps optimisation, but it doesn’t fix structural leaks — wrong keywords or a mismatched page won’t improve by waiting. Ask them to walk this diagnostic with you; their report should already show where clicks go.

Could click fraud be eating my budget?

It exists, but it’s rarely the main story for small accounts — and Google filters much of it automatically. Exhaust the six leaks first; they explain the vast majority of clicks-without-customers cases.

Should I send ads to my homepage?

Almost never for non-brand keywords. Homepages serve everyone, so they persuade no one in particular. Each ad group deserves a page that repeats its specific promise — it’s the single most reliable conversion lift in paid search.

The clicks convert to enquiries, but enquiries don’t become sales. Same problem?

Different leak — that’s leak 5 (follow-up speed) or a sales/qualification issue, not an ads issue. Check time-to-first-contact first; if enquiries wait hours for a response, fixing that usually beats any campaign change.
